Bound recursive submodule updates by depth and module count - #39
updateSubmodules ran git submodule update --init --recursive --depth 1, which has no limit on how many submodules it fetches or how deep it goes. Submodule URLs and gitlinks come from the cloned repository. A compact history whose submodules point at further submodules, or back at the same repositories, can make the host fetch an unbounded number of checkouts.
Fix
The single --recursive call is replaced by a loop that fetches submodules one level at a time, breadth first, with two limits:
maxSubmoduleDepth = 8 nesting levels
maxSubmodules = 256 submodules in total
Boost, one of the largest superprojects, has about 170 submodules, so real repositories fit comfortably. The limits are unexported constants, so the public API does not change.
For each repository in the walk:
Read the submodule paths from HEAD:.gitmodules. Keep only paths that HEAD actually records as submodule commits, so stray .gitmodules entries are not counted.
If fetching this level would exceed either limit, stop the submodule step. Submodule failures are already ignored, so nothing new is returned. Submodules already fetched are kept, and Submodules reports the rest as unavailable.
Run git submodule sync and git submodule update --init --depth 1 with exactly the counted paths, so git cannot fetch more than was counted.
Queue each submodule whose checkout HEAD matches its gitlink, to be processed one level deeper. Like git's own --recursive, a submodule whose update failed is not descended into, even if an older checkout of it is still on disk.
Two smaller safety guards:
Sync, update and ls-tree run with GIT_LITERAL_PATHSPECS=1, so a submodule path such as * cannot match more submodules than were counted.
Before going a level deeper, the loop checks the submodule is a real directory, never a symlink. A symlink there could point outside the checkout.
-c credential.helper= from #38 is kept on both submodule commands.
A side benefit: if one submodule fails to fetch, the others at that level are still fetched and recursed into. Before, one --recursive call covered the whole tree.
I left out a size limit. Measuring checkout size between levels would mean walking every file. Each submodule is a depth-1 shallow clone, so the count limit already bounds how much a repository can expand.
Tests
TestEnsureWithOptionsIgnoresSubmoduleFailure and TestEnsureWithOptionsReturnsSubmoduleCancellation now answer the new config and ls-tree calls in their mocks. The first also checks the exact paths passed to sync and update, plus GIT_LITERAL_PATHSPECS=1 in their environment.
New TestUpdateSubmodulesWithinStopsAtDepthLimit builds a chain of submodules three deep (top -> a -> b -> c). It runs with depth limits of 1, 2 and 3, so one row is just under the depth of the chain, one exactly at it and one over.
New TestUpdateSubmodulesWithinStopsAtModuleLimit uses a top repository with submodules x and y, where x has submodule z:
Limit 1: nothing is fetched, because the first level alone would exceed it.
Limit 2: x and y are kept, z is skipped.
Limit 3: everything is fetched.
New TestUpdateSubmodulesWithinSkipsCheckoutNotAtGitlink fetches top -> a -> b, then points top's gitlink for a at a commit that does not exist, so updating a fails and leaves its old checkout. On the second run it records every Git command run inside the stale a and checks that only the rev-parse HEAD comparison runs there, with nothing reading .gitmodules or fetching.
I disabled each limit check and the HEAD comparison on purpose. Each time the matching test failed, so the tests catch regressions.
Checked locally: gofmt, go vet, golangci-lint run (root and gogit), go test -race ./... (root and gogit) and the go.work gogit run all pass.
Not in this PR
The last item in #35, allowing submodules only from the parent clone's host, is optional. The per-level check this PR adds is where that rule would go, so it can follow in a small PR.
Summary by CodeRabbit
Improvements
Nested submodules are processed one level at a time, up to 8 levels deep and 256 submodules total. Processing stops before either limit is exceeded; submodules already fetched are retained, and the rest are reported as unavailable.
Existing submodule checkouts are skipped when their current revision differs from the revision recorded by the parent repository.
Documentation
Clarified submodule processing limits and what happens when a limit is reached.
Submodule updates now discover and process initialized submodules level by level. Processing stops before exceeding 8 nesting levels or 256 total submodules. Tests cover traversal limits and stale checkout handling.

Summary
Discover and bound submodule traversal ensure.go, README.md
The traversal discovers valid gitlinks from .gitmodules and HEAD, then syncs and updates only paths at the current level. It stops before exceeding the documented depth and count limits. It descends only into checkouts whose HEAD matches the recorded commit.
Verify bounded traversal ensure_test.go
Tests cover scoped commands, environment settings, cancellation handling, depth and count limits, and stale checkouts. They verify that previously fetched levels remain available when a limit stops traversal.
git-pkgs/clone#38: PR #38 disables the credential helper for submodule sync and update. This PR retains that setting while replacing recursive commands with bounded, level-by-level updates.

Excluded submodules may be fetched and can prevent selected modules from checking out. Preserve Git's selection and correct the reporting documentation before merging.
Security architecture risk: Moderate · up to ca78b
The new limits reduce uncontrolled checkout expansion. However, explicitly initializing every discovered submodule can override a caller’s active-submodule selection, contacting previously excluded URLs and persisting their activation even if fetching fails. Inherited authentication makes that destination-selection change security-relevant; credential disclosure was not demonstrated.
Retained concerns
Medium · security · inferred: Explicit-path initialization can override caller-selected submodule exclusions. With a restrictive submodule.active configuration, the base pathless update filters initialization to active modules; head instead passes every validated gitlink path to update --init. Git 2.50.1 activates excluded modules before fetching, allowing repository-controlled URLs previously outside the selected set to receive network requests. Activation can survive failure and affect later operations. Existing ambient authentication may increase the consequence, but disclosure is unverified. The traversal budgets and helper suppression constrain, but do not preserve, destination selection.
Security review details
Security Blast Radius
inferred — A repository author controls submodule declarations and gitlinks consumed by the caller’s Git process. The affected scope is the caller’s checkout storage, outbound network access, and inherited authentication context. Default remote commands permit HTTPS unless the caller overrides the protocol setting. The new limits bound selected module count and nesting, not transferred bytes or the number of network attempts.
Security Findings and Attack Paths
inferred — For a caller using restrictive submodule.active selection, a repository-controlled ordinary submodule excluded by that selection can now be explicitly initialized, activated, and contacted. This broadens reachable destinations relative to the base. Credential disclosure remains conditional on ambient authentication and runtime behavior: the credential test checks helper non-invocation, not extraHeader or askpass consumption.
Trust Boundaries and Controls
observed — HEAD gitlink validation, literal pathspecs, argument separation, and checkout identity checks constrain what is counted and followed. Credential-helper suppression and the default protocol restriction also remain effective command-boundary controls. None of these preserves the caller’s active-submodule selection when excluded paths are explicitly initialized.
Resilience and Maintainability Implications
inferred — Newly selecting an excluded, unavailable sibling can also weaken failure containment. In inspected Git 2.50.1 source, repeated sibling clone failure aborts before the shared checkout loop. Head ignores the non-context error and retains partial state. This batching behavior already existed for selected siblings; the PR-specific difference is exposing previously excluded siblings to that transition.
Hardening Proposals
proposed — Preserve effective active-submodule selection before counting and issuing explicit paths, so traversal bounds do not silently widen destination authority or persist activation of excluded modules.

Update sibling submodules independently.
If one sibling URL is unavailable, Git can skip checkout for the other siblings in the batch. Their files remain absent, and traversal can skip them when their HEAD differs from the gitlink. Run sync and update separately for each sibling while retaining the batch budget.

Preserve Git’s active selection before counting submodules.
When submodule.active excludes paths, this walk still counts them and passes them to the explicit-path update. Git can then initialize and fetch those paths. If the excluded paths push the batch over 256, the walk also skips selected submodules. Preserve the previous pathless update’s selection before counting and updating paths.

Pass `true` as the final argument for a full clone, including when an existing shallow checkout needs to be unshallowed. Clone and fetch errors are returned as `*clone.UnreachableError`, except when the context was canceled or reached its deadline. `errors. As` retrieves the URL and underlying Git error. `ValidateURL` accepts `https://` URLs, while `ValidateRef` rejects leading hyphens, `..`, and characters outside letters, digits, `.`, `_`, `/`, and `-`.
Use `EnsureWithOptions` to include submodules. Submodules are initialized and updated recursively with depth 1 after both a new clone and an existing checkout update. This step is best-effort because submodules may be large or refer to unavailable URLs; failures leave the parent checkout usable. Context cancellation is still returned. Submodule URLs come from the cloned repository's `.gitmodules`, so submodules are fetched with the ambient credential helper disabled. Other ambient Git credentials are not disabled: an unscoped `http.extraHeader`, `GIT_ASKPASS` or `core.askPass` can still authenticate a repository-chosen submodule URL. Callers that fetch untrusted repositories with `RecurseSubmodules` should scope those credentials to trusted URLs or remove them. Callers that need authenticated submodules can supply credentials through the environment.

Correct the Submodules limit description.
Submodules does not report every skipped descendant. In submodule.go:15-132, it stops traversing when a checkout is unavailable, so deeper declarations are omitted. A skipped checkout that already matches its gitlink can also be reported as initialized. Describe these cases instead of saying that all remaining submodules are unavailable.
